Build when the workflow is specific to how you win work, when it is mission-critical enough that silent failures are unacceptable, when volume makes usage-based pricing expensive, or when compliance requires control the product cannot give you.

Is building custom software always more expensive?

Upfront, almost always. Over three to five years it often is not, because platform subscription and usage costs scale with the business while a built system's cost is largely fixed. The real hidden cost of building is maintenance, so budget an owner for it before you commit.

What is the middle option between buying and building?

Keep off-the-shelf products for what they do well and build a thin custom layer for the logic they cannot express — qualification, orchestration, document handling, reliability. Most of the systems we implement are exactly this: a bought CRM with an owned automation layer around it.
